Edit skins with gimp/paint/photoshop

hi everybody,
i searched for a solution of my problem but i just found guides for model-edits, -swaps and titleswaps

what im searching for is a guide, how to edit skins on my own (i like to draw )
but if i convert a .blp into a .png, edit the .png and convert it back into a .blp the skin appears green ingame...
i did not forget to set the edited .png to 256 colors... but it still doesn't work...
why? :3

tried lex's guide for reskinning but it doesn't work for me...

mhhh i think im a bit to stupid to understand what exactly you mean... but i will try it

e: mh tried every option with pallets (gimp 2.6), but i still don't get it... maybe you could explain it a bit better?
sry for my stupidity :/

e2: ok worked now for object textures like npc's or mounts, but not for player armor... chest, gloves etc appears green...
